Work with Kosma Connect
Digital Fluidity | Organizational Simplicity | Individual Empowerment
Independent advisory for digital trust, decentralized identity, onboarding flows, interaction design, and sociotechnical architecture — where technical systems, governance, adoption, and human experience need to hold together.
Digital Fluidity Advisory
Three ways to work together with Martina on Digital Fluidity. For organizations shaping high-stakes digital systems where the cost of getting the interaction wrong is high.
1. Decision Check
Focused expert second opinion on a clearly defined architectural, governance, or trust-framework question
Rapid review of one defined decision, assumption, proposal, or risk area
Technical plausibility check against current SSI, verifiable credential, and trust-framework practice
Initial governance and adoption-risk scan
Identification of major red flags, blind spots, and decision dependencies
Short written memo with recommended next step: proceed, pause, narrow, escalate, or review in depth
One debrief with the core decision team
Duration: 2–4 working days, delivered within two weeks of kickoff
Indicative Investment: From CHF 7,500; typical range CHF 7,500–12,000 depending on documentation quality and decision complexity
For: Organizations that need a fast, independent sense-check before committing more time, budget, or political capital to an identity, trust, or governance decision
2. Decision Review Sprint
Independent review of a high-stakes architectural or governance decision
Technical review against current SSI, verifiable credential, and trust-framework standards
Human-layer assessment: adoption risk, stakeholder fit, onboarding viability
Governance-layer assessment: regulatory and trust-framework alignment
Written findings with a defensible decision path
One debrief with leadership or board
Duration: 4-7 working days, delivered within three weeks of kickoff
Indicative Investment: From CHF 15,000; typical range CHF 15,000–25,000 depending on scope, documentation quality, decision complexity, and stakeholder count
For: Organizations at a decision point where an outside, technically credible perspective is needed before committing to a high-stakes architectural or governance path
3. Advisory Retainer
Ongoing strategic support for organizations navigating identity, trust, and governance decisions over time
Monthly access to cross-layer expertise across architecture, adoption risk, stakeholder communication, and trust framework alignment, including:
Two working sessions per month with founders, executive teams, or technical leadership
Asynchronous review of specs, architecture decisions, vendor proposals, and stakeholder communications
Direct access for urgent architectural or governance questions
Quarterly written strategic review
Duration: Three-month minimum, renewable
Indicative Investment: Starting at CHF 9,500 per month; range CHF 9,500–15,000 depending on cadence and access level
For: Govtech, fintech, digital health, and mission-driven organizations where identity or trust decisions unfold across several months and need continuity, not one-off advice
What we don’t do
We don't take on projects on decentralized identity or trust where the brief has already been narrowed to a vendor selection.
We don't do generic digital transformation.
We don’t write strategy decks to paper over unresolved strategic choices. If the real question is whether to build, buy, or join a consortium, that needs to be addressed directly before the deck exists.
Recognition and Field Credibility
Trust Over IP elected Martina to its Steering Committee in January 2026, contributing to governance frameworks for decentralized trust infrastructure.
Martina is a co-organizer and sociotechnical architect of the First Person Project, a cross-foundation initiative spanning Linux Foundation Decentralized Trust, Trust Over IP, DIF, and OpenWallet Foundation. She presented this work at the Open Source Summit Europe 2025 in Amsterdam alongside Drummond Reed and Wenjing Chu.
For 15+ months, Martina was embedded in the Swiss federal e-ID team, working with FOITT, FOJ, and fedpol on trust infrastructure, the Swiss e-ID profile and OCA specifications, and DID method coordination.
Christopher Allen, who coined the term “Self-Sovereign Identity,” publicly recognized her work on Technology Paternalism in digital identity as articulating a pattern the digital identity community had been circling but had not yet clearly named.
Academically: PhD in Computer Science from the University of Zurich, executive studies at UC Berkeley Haas.
Frequently Asked Questions

Different problems need different shapes of help. Larger firms are well-suited to broad transformation programs and deep delivery teams.
Kosma Connect Digital Fluidity is built for a different brief: the work at the seams: where protocols meet people, people meet regulators, and regulators meet implementation reality.
The failure mode in solutions on decentralized identity is almost never one layer. It's the joins. That's specialist work, and it depends on direct access to the person doing the thinking.
If your problem is broad organizational transformation across many functions, a larger firm is likely the better fit. If your problem sits at the seams: protocol, people, governance, and the wrong call is expensive to reverse, this is the work we're built for.
-
Because your technical lead and UX team may each be excellent inside their domain. The risk sits between domains: whether the architecture, user journey, governance model, and trust assumptions hold together in real interactions. That's the work we do at Kosma Connect Digital Fluidity.
-
Kosma Connect Digital Fluidity works best where the challenge is sociotechnical: where protocols, people, and governance all have to hold together, and where the organization is willing to do the work properly.
-
Yes. NDAs, DPAs, and standard Swiss public-sector procurement requirements are familiar territory. Kosma Connect has worked inside federal teams and with regulated industry.
-
Both. Written deliverables in either; working sessions in whichever your team prefers.
-
Decision Checks and Decision Review Sprints typically begin within two weeks of a signed agreement.
-
See each offer above.
These are B2B advisory engagements, not hourly implementation support. Pricing reflects senior expertise, preparation and review time, written findings where included, and reserved availability for decisions where mistakes are expensive to reverse.
Note:
Pricing is indicative and depends on scope, urgency, stakeholder count, and documentation maturity.
All engagements are scoped and quoted before kickoff. For board and expert panel engagements, compensation follows the organization's own governance standard.
-
For client organizations, especially outside Switzerland, working with Kosma Connect means a straightforward business-to-business engagement: no employment relationship, no payroll administration, no social security handling, no pension contributions, and no internal headcount process.
Each engagement is scoped before kickoff so the decision, deliverables, stakeholder access, cadence, and commercial terms are clear.
A few things that matter to clients who choose us:
A rare kind of specialized generalist
In decentralized identity, deep specialists are what most people picture: cryptography experts, decentralized identifier specialists, credential exchange developers.
Generalists who are technically credible across protocol, the humans in the system, and governance are not.
That cross-layer fluency is itself a specialization, and it's what the seams work demands.
Martina is co-editor of the WebVH specification, a ToIP Steering Committee member, co-chair of the Decentralized Trust Graph Working Group, and co-organizer and sociotechnical architect of the First Person Project. The same person doing that work is the person behind Kosma Connect Digital Fluidity.
A studio, not a pyramid
You know who you are working with from the first call to the last deliverable.
Communication paths are short. Decisions don't wait for a board review.
Swiss jurisdiction, international floor
Kosma Connect is registered in Switzerland operating under Swiss data protection law, and client communication runs on Proton, the Swiss-based end-to-end encrypted suite - a deliberate choice for clients in regulated industries or sensitive governance work.
The day-to-day work runs internationally: Trust Over IP, DIF, OpenWallet, Linux Foundation Decentralized Trust, and standards bodies across Switzerland and continents.
